I have had a new RF smoker for about a month now.  The first couple of smokes went great (butts and split turkey breasts).  When doing 20 butts for a wedding this past weekend, the two closest to the fire box on the bottom rack ended up toast.  Outside was scorched and entire butts were dried out.  After much reading today on here it appears in need a baffle to dissipate the heat from the FB to the CC.  FB dimensions are 20"x24"x20.  The CC is 60" long.  My question is will a baffle solve my problem?  If so, would it need to cover the entire ceiling of the fire box and extend into the CC.  And how far into the CC?  Also how far below the RF plate should it be?  ANY help would be appreciated.
 
I just put a pan of water where those 2 butts that got overcooked were in my RF.

It really evens out the heat & keeps that side of the CC much cooler.
