UK Brick Smoker Temperature Issues

Hi Brick built smokers..

I have finally finished my brick smoker here in the UK and through my initial tests, i am unable to gain a temperature above 93c/199f. But it does stay a constant temperature for hours which is a good thing.

I need guidance on what is going wrong in not being able to get a hotter temperature such as 180c/250f. I have a telescopic chimney with a damper and a small air inlet at the bottom on my lower fire door. I loaded the fire basket with charcoal but still not getting a high heat...

What am i doing wrong. BTW I know i may have missed key information so please ask away.

Im not a brick smoker, but it sounds like there isnt enough oxygen getting to your coals.
Thanks, i have just opened the inlet more and raised the chimney to see if this helps. I have loaded more charcoal so will take a little while for the temp to settle.

Will update shortly
 
So before the rain set in last night, i got the oven up to a max of 120c.. help what am i doing wrong
