    May plates are 26" over from CC then a 2-1/2" gap to last plate which is 4" wide! My plates are 17" long.

    I also decreased the size of my FB to CC opening and changed exhaust to be all the same size as the pipe welded in the CC. I do feel the inlet is to small so I run it with door open until temp comes up then shut door and adjust accordingly. I did trim inlet opening so it would be as big as it can be

    The plate with an angle next to fire box is welded in. I bolted it first but then figured since I have a welder just as well weld up the gaps. The other plates just lay in place.

    Is there a chance you simply are not using enough charcoal? My Oklahoma Joe will not get good heat unless I load it up with a good amount of charcoal.

    I built my own out of 1/4" plate. No holes in mine and with a few tuning plates it works prefectly.

    That is a fast cook. 8 lb would take me 7-8 hours at 225-250 and then an hour rest!

    If all grey in chimney the coals on bottom are pretty much done by the time you dump. I fill my FB basket with 10-12 lbs then fill chimney. Lite chimney let it burn for 15 minutes or so then dump.
