3 inch isn't enough. Definitely go 4 inch. If it were mine I would cut that stack off right at the chamber and weld a cover piece in. Relocate to the top like Dave said or fabricate a convection plenum like Aaron Franklin is doing on his patio smokers.
No other way than to jump into it. Lol thats how I got started. I welded just about everyday for over a year. And I'm still learning!

Thank you! I test ran it a few weeks ago. It doesnt need any at the top. I could control the temps by wood placement and how many splits added at one time. It surprisingly does really well on wood consumption. I started with a coal bed and 4 splits and it was at 350⁰ in less than 10 minutes...
