actually from this pic , it doesnt look like a ton of coals.. my guess is that you burnt them down to much b4 you started to shut down and control your temps.. i had this problem also the 1st 10x ...if this helps at all ..what i do is set up all my DIGITAL thermos on the inside 1 by the box 2 in the middle 3 by the chimney..once my coals are ready i shut the smoker top.and then SLOWLY ..1 by 1 i start closing up vents a little at a time until i reach my desired temp...after thats its all about keeping your smoker box shut monitor your thermos....YOU NEED A GOOD DIGITAL THERMO...I never open my smoker boxuntil the time no matter what...i just watch my thermos now and add wood and charcoal as needed
