Bark rubbing off easily...what am I doing wrong?

I have just started smoking and have done 3 pork shoulders. The last one was very tender and had really good flavor. All of them though have left black everywhere. Anything that touches it or when I touch it I am covered in black. Is this common? If not what am I doing wrong? I use a rub and then a mop about every hour.
