I did some mods to my smoker , now temps are way low.Here are some pics.wont go hotter than 190 with good hot coals.I put a

fan in front of the firebox vent/door and got up to 300-350.

is the baffle to long,restricting my airflow?

 I no longer have an offset but when I did I put a baffle in and there was definitely a sweet spot to get the temps I was looking for.  I had mine too "baffled" and the firebox got hot (like yours) and the cooker temp didn't get hot enough (like yours).  Can you shorten the baffle without cutting it?  If so, I would try it. If you have to cut it I wouldn't take a lot off at once -- maybe an inch at a time -- until I got it where I wanted it.

Yes the baffle is your problem. You need to cut the end by 3" at least IMHO. I also think that the extended stack should also be eliminated, a reverse flow needs a good draw and to get a better draw you need a tall stack, which you already have. The lowered stack will restrict air flow IMHO.
 
THANKS TO BOTH OF YOU. I JUST RE-INSTALLED THE DRIP TRAY TO ITS CORRECT PLACE AND MADE A NEW BAFFLE AND MADE IT A FEW INCHES  SHORTER . AS FAR AS THE STACK EXTENSION I CAN TRY MOVING IT UP A BIT AT A TIME TO KINDA FINE TUNE.

I GUESS I'LL TRY A FEW DRY RUNS AND RE-POST MY RESULTS.
