this is the smoker I got off Craigslist for $50 after a good cleaning some paint. A few mods. worked pretty good still need to play with it some more keeping the temp. right.

thanks all i do have pics. of the meat just need to upload and post it worked good just need to play with it a bit to get the temp. to hold.I have two vents on smoker box.

If anyone has any suggestions or tips i would love to hear them.

Please show us some pics of the mods you have done and we would have a better idea of what you are dealing with?  How are you monitoring your chamber temps?  I would recommend a couple of probes inside the smoker at meat level, as those two therms on there are placed so high that I doubt you will get correct readings.  Most would leave the chimney fully open and control the heat with the vents on the firebox and with the size of the fire.

i built a box for the charcoal it sits low but i can raise it with a grate.Then i put a baffle by the box to push the heat down then sealed around door to make it more air tight seems to work.Hey Venture i see what your saying about the gauges.I am going to lower them to handle level and buy a probe type gauge.

I would leave the guages where they are and call them a lost cause.  Use the wired probes.  Also, extending the chimney down to grate level might help.  Then with some creative use of pans, you should get pretty even temps across the grate.  Lots of ways to skin those cats, tho.
